Being a multi-site manager is one of the hardest step-ups on the leadership ladder. The skills that made you a great General Manager can actually work against you – you’re not the ‘doer’ anymore, no longer executing what the business actually does day in day out. Success is how much impact you can have with a single conversation or piece of insight.
And whilst your accountability has widened, you’re still not in charge of the company strategy or targets set by the exec team. This places the multi-site manager as a rock between two very hard places – those doing the doing (the inputs), and those setting the budgets (the outputs).
The best multi-site managers, therefore, are masters of the throughputs – the data and key insights which show if things are on track, and have the coaching skills required to bring it to life.
I-T-O
Inputs = the things that get done in our restaurants or bars e.g. Staff Training
Throughputs = the data and metrics that show if the things we are doing are working, or need course correction e.g Staff Turnover, Customer metrics
Outputs = the ultimate goals and budgets set by the company e.g. Sales & Profit targets
DAY 1
Morning session
Introduction to ‘the I-T-O Framework’, with Chantal Wilson
What is I-T-O and how it works as a tool to manage multiple locations, along with the language (words matter) needed to implement it effectively.
AFTERNOON session
Basic Principles of Coaching, with Laura Eeles
What we mean by a “coaching approach”, how that is different to a coaching session, how it interacts with different leadership styles, and how to decide when each style is best.
DAY 2
Morning session
Practical application of I-T-O, with Philip Eeles
Engaging with real life examples of I-T-O, and practice at producing our own.
AFTERNOON session
‘The Inner & Outer Game’, and Coaching Practice, with Laura Eeles
Understanding the stories we tell (ourselves) internally, and those we tell externally, and how they contrast with the facts that we know.
Concludes with participants practicing coaching techniques on each other.
DAY 3
Morning session
Adding ‘E’ to I-T-O, with Tricia Taylor
A true agent of I-T-O feels confident to leave space for their managers to create/come up with the inputs by themselves, (providing the throughputs and outputs are clear). This requires trust, and an understanding of how to influence behaviour via intrinsic motivation, and to remove constraining factors. This session looks to introduce the idea of ‘environment’ (E) to the framework so that when autonomy is given, accountability is taken with it.
AFTERNOON session
‘Stakeholder Management’ and Coaching for Real, with Laura Eeles
This session aims to draw out discussion of ‘The Exec’, a group with potentially different interests and motivations, how we get to know and understand those differences, and then how to work with them.
Concludes with participants coaching real clients.
